I'm done searching I believe. Thanks fly out to wildweasel for recommending Beautiful Doom in the first reply. It seems to be what I need - no drastic changes to weapons yet some visual and dynamic changes, plus, of course, all the wonderful gibs and species-specific gore, shell casings and all that. Works for me! Thanks again!

From my experiences with your mod, and Oblivion, which did the same thing until I found a hit animation shader replacer, I dare say I wouldn't be the only one. 
Yeah, your weapon mod and Oblivion has something in common.
All I know is that while WWHC-DIAZ was cool, I do have that issue. And because there are hit animation shader replacers for Oblivion, I can logically conclude I am not the only one. Unless I have clones running around.

If you want something done right, you always have to do it yourself 
I took Eriance's green-tinted set of weapons used in Demon Eclipse and put the sprites into Beautiful Doom 4, fitting animations as best I could without changing the DECORATE lumps. Now this is just perfect!

I finished this thing. Basically, I injected Eriance's green weapons from Demon Eclipse into Beautiful Doom 4. In the end I also changed the DECORATE, removed the pistol-wielding zombies and the pistol drops, as well as the alt-fire of the weapons as this doesn't make sense with the new sprites. I can't do DECORATE for crap and even though it's a bit of a messy job, all sprite frames animate fine, there are no error messages and everything basically just works. I can't list all changes I made because I touched a ton of different things but really, what matters is that the end result is bug-free, looks good and works. I also put Simplicity's palette in.
I like it because it's mostly modular and can be used with any .wad that doesn't go insane with DECORATE.

Zen Dymanics is a little too crasy for me, I'm trying to stay as close to vanilla weapons as possible.

I am curious to know what you thought of GZDA? It was one of the suggestions that WW gave you, but it doesn't seem like you tried it. I have tried to retain the feel of Doom's weapons in GZDA, and play coop with my brother regularly using it on older megawads like AV.
